Reducing Downtime: A Critical-Spares Stocking Strategy for Equipment Fleets

The classic dilemma: dead capital vs dead units

Over-stock = capital sleeping in the warehouse. Under-stock = units idle waiting for parts. The key is not stocking more, but stocking the right parts based on risk and production impact.

Risk-based categorization (VED criteria)

• Vital — failure stops the unit entirely (hydraulic pump, final drive, ECU). Must be ready-stock or have a < 48-hour sourcing path.
• Essential — degrades performance but the unit still runs limited. Minimum stock + a clear reorder point.
• Desirable — can wait for normal procurement without hurting production.

Calculate a realistic reorder point

Reorder point = (average daily usage × lead-time days) + safety stock. For remote sites with long lead times, safety stock must reflect variability — not an optimistic average. Vital parts at remote sites need a thicker buffer than those near a city warehouse.

Four numbers to track

• MTBF (mean time between failures) — to predict when Vital parts need replacing.
• MTTR (mean time to repair) — how long the unit is down; fast sourcing cuts this.
• Fill rate — % of part demand met from stock.
• Carrying cost — the cost of holding stock; keep it proportionate.

The supplier's role in an uptime strategy

Lean internal stock is only safe when backed by a fast-responding supplier.
